A high visibility trust and safety initiative had a fixed launch date just seven weeks away. Success depended on four different teams delivering work on time, but there was no shared execution plan across the program.

Each team understood its own work, but dependencies, risks, and priorities weren’t visible across the broader effort. As the deadline approached, every delay threatened the entire launch.

Make dependencies visible

I brought the work into a single program view so every team could see milestones, dependencies, ownership, and risks in one place. Instead of managing four separate projects, we managed one shared delivery plan.

Prioritize together

Rather than allowing each team to optimize independently, I facilitated regular cross functional reviews where leaders discussed tradeoffs together. When conflicts appeared, decisions were made openly with everyone understanding the impact on the launch.

Create a bridge, not a compromise

As new risks emerged, we evaluated which work was essential for launch and which features could safely move to a later release. Making those decisions early protected the launch date while keeping teams aligned on what success looked like.
